Split by shift, not by job title
"Setup crew" is a commitment of unknown length and people hesitate. "Setup, 8-10am" is a decision someone can make in five seconds against their calendar. Time-bounded slots fill faster and they show you which hours are genuinely uncovered instead of which roles sound popular.
Name the number you need
A slot with a visible cap of four creates useful pressure: people can see that two spots are left. An uncapped list gives nobody a reason to act today, and it hides the difference between a shift that is covered and one that has a single hopeful name on it.
Expect a fifth of volunteers not to show
Over-recruit on the shifts you cannot run short on, keep a waitlist for the rest, and send a reminder the day before. Most no-shows are people who genuinely forgot they signed up three weeks ago, which is a problem a reminder actually solves.
